The challenge

Growth that turned every new sale into a new cost

Heatable is one of the UK's most profitable online home installation platforms: a 500+ installer network delivering next-day across the country, built without venture capital and expanded from boilers into solar, battery, EV and air conditioning. But two high-volume functions were scaling on people. Inbound aftercare meant a person read and resolved every enquiry. Solar project management meant a manager hand-copying customer details into grid paperwork for every installation. Each increment of growth needed another hire, which is neither fast nor sustainable. Heatable wanted its operational capacity to come from technology, not payroll.

Two AI agents, live in production

The Aftercare Agent

A custom agent that handles inbound aftercare end to end. It understands each enquiry, acts across Heatable's systems, resolves the routine cases and escalates the rest to a person with the full context attached, including filing boiler manufacturer warranty claims directly. Since going live in April 2025 it has resolved 48% of inbound aftercare without a ticket ever reaching the team: 41% through quick fixes in the chat and 7% through customers filing warranty claims themselves. Of the roughly three aftercare issues raised each day, about half never touch a person.

The Solar Agent

A custom agent that takes on the grid paperwork behind every solar installation. It drafts the Letters of Authority and the G99 A11 (grid connection) and G99 A13 (commissioning) forms that Distribution Network Operators require, pulling the details straight from Heatable's own systems (The Dash and the Pylon design tool) so a project manager reviews and sends rather than copies and pastes. That paperwork was around 70% of a project manager's certification workload, and the manual copying was a steady source of errors and month-long delays whenever an address was wrong.

Reasoning runs on Google Gemini, served through Google Cloud in a secure, scalable environment under a strict no-training policy.

A human on the exceptions

The agents resolve what they can and escalate the rest with context attached, so the team stays in control of every edge case.

Full TDD and observability

Test-driven development throughout, with observability built in so the team can see exactly what each agent does in production.

A purpose-built admin UI

A dedicated admin interface lets Heatable monitor, manage and tune the agents without touching the code.

Integrated over APIs

Both agents integrate over APIs into Heatable's core stack, acting on live data inside the systems the business already runs.
